Every RTO is two shipping legs paid for one delivery that never happened. For most D2C brands, that's the single most controllable cost line. Here are five tactics that consistently cut COD RTO by 40-50%.
1. Pre-shipment verification via WhatsApp
High-ticket COD orders (Rs 1500+) get an automated WhatsApp asking the customer to confirm the address and phone. Confirmation rate hovers at 82%. Drop rate is 18% — those 18% would have RTO'd anyway, so you're catching them before you pay for the forward leg.
2. Address quality scoring
Fuzzy-match every address against a pincode + landmark database. If the confidence is below 70%, block the order and ask for correction. Cheap. Effective. Cuts prepaid RTO too.
3. COD-to-prepaid nudges at checkout
Offer a 3-5% discount for prepaid conversion on scored-risky COD orders. Conversion rate hovers around 18%. The discount pays for itself against the RTO you would have paid on the same order.
4. Repeat-customer trust scoring
First-time customers with big cart values are the highest RTO risk. Build a simple score based on prior order count, prior COD success rate, and pincode risk. Route the top-risk 10% through verification.
5. Delivery-day WhatsApp reminders
The morning of delivery, message the customer: 'Your order arrives today between 2-5pm. Reply YES to confirm you'll be available.' Non-responses get flagged for follow-up before the courier attempts.
Combined, these five moves take most brands from 22-24% COD RTO down to 12-14%. On a Rs 50L monthly GMV with 40% COD share, that's Rs 4-5L saved every month.
